PfMP Portfolio Strategic Alignment Practice Test 4 — 15 Questions

Question 1

Which THREE of the following are key inputs when developing a portfolio roadmap?

Accepted Answer

Organizational strategic goals.. A portfolio roadmap must be anchored to the organization's strategic goals (Option A), because those goals define the desired business outcomes, priorities, and investment themes that the portfolio is meant to deliver. It must also account for the current portfolio components (Option C), since existing projects, programs, and services establish the baseline of committed work, dependencies, and gaps that the roadmap must build on or rebalance. Finally, available organizational capacity (Option D) — the realistic supply of budget, staff, skills, and time — constrains what can actually be scheduled and sequenced, making it a critical input for a feasible roadmap. Employee names (Option B) are not a planning input; individual staffing is a downstream resourcing detail, not a portfolio-level driver. The local cafeteria menu (Option E) is irrelevant to portfolio planning and has no bearing on strategic alignment, portfolio composition, or capacity.

Answer

Employee names.

Answer

The local cafeteria menu.

Question 2

Which TWO of the following are responsibilities of a portfolio manager regarding alignment?

Accepted Answer

Ensuring all components contribute to strategic goals.. Option C is correct because a portfolio manager's core alignment duty is to ensure that every component in the portfolio — projects, programs, and operational activities — demonstrably contributes to the organization's strategic goals, which is the definition of portfolio alignment. Option E is correct because when a component no longer supports strategic objectives, the portfolio manager is responsible for recommending its termination, optimization, or reallocation of resources, a key governance activity in portfolio management. Options A, B, and D are incorrect because producing the annual financial report, correcting payroll errors, and ordering office supplies are finance, HR, and administrative tasks respectively, not portfolio alignment responsibilities.

Answer

Writing the company's annual financial report.

Answer

Fixing employee payroll errors.

Answer

Ordering office supplies.

Question 3

Which TWO of the following are techniques for portfolio balancing?

Accepted Answer

Bubble charts (Risk vs. Return).. Bubble charts (Risk vs. Return) are a recognized portfolio balancing technique because they visually plot each initiative or investment along risk and return axes, letting management compare and rebalance the portfolio mix for optimal value. Resource load analysis is also a valid balancing technique since it examines how demand for people, budget, and skills is distributed across projects, revealing over- or under-allocation that must be adjusted to keep the portfolio feasible. The remaining options do not belong: office social media activity (A) is a communications or marketing task, cafeteria waste management reports (C) are facilities/operations data, and employee performance surveys (E) are HR appraisal tools, none of which assess or adjust the risk, return, or resource balance of a project portfolio.

Answer

Office social media activity.

Answer

Cafeteria waste management reports.

Answer

Employee performance surveys.

Question 4

Which THREE criteria are often used to prioritize portfolio components?

Accepted Answer

Urgency/Time criticality.. Option A (Urgency/Time criticality) is correct because portfolio prioritization commonly weighs how time-sensitive a component is, such as regulatory deadlines, market windows, or dependencies that make delay costly. Option B (Strategic value contribution) is correct because components are ranked by how directly they advance organizational strategy, including revenue growth, competitive advantage, or mission alignment. Option C (Resource availability/feasibility) is correct because even high-value work must be assessed against whether the required people, budget, skills, and technology can realistically be committed. The unmarked options do not belong: Option D (folder color) is an arbitrary administrative attribute with no bearing on portfolio value or risk, and Option E (length of the project manager's title) is an organizational vanity metric unrelated to prioritization criteria.

Answer

The color of the project file folders.

Answer

The length of the project manager's title.

Question 5

Which THREE items are typically included in a portfolio strategic plan?

Accepted Answer

Success metrics for the portfolio.. A portfolio strategic plan defines how the portfolio will deliver value, so it must state the portfolio strategic objectives (option E), which express the long-term goals the portfolio exists to achieve and align components with organizational strategy. It must also include a list of prioritized components (option C), since the plan ranks projects, programs, and other work based on value, risk, and strategic fit to guide investment and resource decisions. Success metrics for the portfolio (option A) are likewise essential, as they provide measurable KPIs and targets used to track whether the portfolio is meeting its strategic objectives and to support governance and rebalancing. The remaining options do not belong: a list of employee birthdays (B) is an HR or team-calendar detail with no strategic relevance, and an office emergency exit map (D) is a facilities and safety artifact unrelated to portfolio strategy.

Answer

List of employee birthdays.

Answer

The office emergency exit map.

Question 6

Your organization's strategic plan shifts from geographic expansion to digital product innovation. The portfolio currently contains 14 components, including three legacy expansion projects with approved charters and sunk costs. Senior leadership asks you to realign the portfolio within one quarter. What should you do FIRST to align the portfolio with the new strategy?

Accepted Answer

Perform a strategic alignment assessment of all components against the new strategy and evaluate their contribution to organizational objectives.. When strategy changes, the portfolio must be realigned to ensure components still contribute to organizational objectives. Performing a strategic alignment assessment first provides the necessary data to decide which components to continue, modify, or terminate. This approach respects governance and enables informed rebalancing, rather than reacting impulsively or delaying action.

Answer

Wait until the next annual portfolio review cycle to reassess the portfolio against the updated strategy.

Answer

Request additional funding to start new digital innovation projects while keeping all existing components unchanged.

Answer

Immediately terminate the three legacy expansion projects because they no longer match the strategy.

Question 7

A portfolio manager is preparing a portfolio strategic plan. The organization has multiple business units with competing priorities. To ensure the portfolio plan reflects the organization's strategic objectives, what is the MOST appropriate input to guide the plan's development?

Accepted Answer

The organization's strategic plan and business unit strategic objectives.. The portfolio strategic plan must be directly linked to the organization's strategic plan and business unit objectives. These documents articulate the vision, mission, and priorities that the portfolio exists to support. Using them as the primary input ensures that portfolio components are selected and prioritized based on their contribution to strategic goals, enabling effective strategy execution.

Answer

A benchmark study of competitor portfolios in the same industry.

Answer

Historical portfolio performance reports from the previous fiscal year.

Answer

The detailed project schedules and resource plans from each component.

Question 8

During a quarterly portfolio review, the portfolio manager discovers that a component with a strong business case is no longer contributing to the organization's revised strategic objectives. The sponsor insists the component should continue because it is already funded. What should the portfolio manager do first?

Accepted Answer

Perform a strategic alignment assessment and present the findings to the portfolio governance body for a decision.. The portfolio manager's role is to monitor and assess how components align with current strategic objectives, then recommend action through governance. When strategy changes, the portfolio manager must evaluate the affected component against those objectives and present evidence to the governance body, which holds decision authority. Acting unilaterally or continuing automatically both violate that governance-based alignment process.

Answer

Immediately terminate the component to protect portfolio alignment.

Answer

Continue funding the component because the sponsor has already committed the budget.

Answer

Ask the project manager to revise the component's business case to match the new strategy.

Question 9

A portfolio manager is preparing the portfolio strategic plan. Executive leadership has approved a new strategic objective to expand into a regulated market within 18 months. Which action best ensures the portfolio components remain aligned with this new objective?

Accepted Answer

Add the new objective to the portfolio strategic plan and update the portfolio roadmap to reflect required components and sequencing.. The portfolio strategic plan and portfolio roadmap are the primary artifacts that translate strategic objectives into portfolio direction. When a new objective is approved, the portfolio manager updates these artifacts to define required components, sequencing, and dependencies, ensuring the portfolio remains aligned. Reorganizing the portfolio or deferring action does not achieve timely, coherent alignment.

Answer

Instruct each component manager to independently adjust their plans to support the regulated-market objective.

Answer

Create a new portfolio exclusively for the regulated-market expansion and transfer existing components into it.

Answer

Wait for the next annual portfolio review cycle to incorporate the new objective into portfolio planning.

Question 10

An organization's portfolio governance body asks the portfolio manager to explain how the portfolio will achieve the strategic objective of improving customer retention by 15 percent. Which document should the portfolio manager reference to show the linkage between strategic objectives and portfolio components?

Accepted Answer

The portfolio strategic plan. The portfolio strategic plan is the artifact that explicitly links strategic objectives to portfolio components and describes how the portfolio will deliver them. When governance seeks to understand how a specific objective such as improved customer retention will be achieved, the strategic plan provides that traceability, unlike charters, benefits plans, or risk plans.

Answer

The portfolio charter

Answer

The portfolio benefits realization plan

Answer

The portfolio risk management plan

Question 11

You are the portfolio manager for a global pharmaceutical company. During a quarterly portfolio review, the executive committee proposes a new oncology drug development program. The organization's strategic plan emphasizes expanding into emerging markets and increasing investment in biologics. The new program aligns with biologics but not with emerging markets. Which action should you take FIRST to assess strategic alignment?

Accepted Answer

Evaluate how the program supports the portfolio's strategic objectives and the organization's overall strategy.. The correct action is to evaluate how the program supports the portfolio's strategic objectives and the organization's overall strategy. This assessment is foundational to Portfolio Strategic Alignment, ensuring that any new component is justified by its contribution to strategy. It allows the portfolio manager to make informed recommendations about prioritization, resource allocation, and portfolio balance, rather than making premature or binary decisions.

Answer

Immediately approve the program because it aligns with the biologics strategic goal.

Answer

Reject the program because it does not align with the emerging markets goal.

Answer

Defer the decision until the next annual strategic planning cycle.

Question 12

A portfolio manager learns that a key component has been re-scoped by its project manager to include additional features that were not part of the approved portfolio plan. The new features do not support any current strategic objective. What should the portfolio manager do?

Accepted Answer

Escalate the unauthorized scope change to the portfolio governance body for review and decision.. Portfolio governance exists to review changes that affect strategic alignment, benefits, risk, or resource use. A component scope expansion introducing non-strategic features is exactly such a change, so the portfolio manager should escalate it rather than approve it, ignore it, or rewrite strategy to justify it. Governance then decides whether to accept, modify, or reject the change.

Answer

Take no action because the additional features do not increase the component's budget.

Answer

Allow the change because the project manager owns the component's scope decisions.

Answer

Update the portfolio strategic plan to include the new features as a new strategic objective.

Question 13

You are managing a portfolio for a large construction firm. The strategic plan includes a goal to increase sustainability by reducing carbon emissions by 30% over five years. A proposed portfolio component is a new bridge construction project that uses traditional methods with high carbon emissions but promises high profitability. The project sponsor argues that profitability should take precedence. How should you handle this conflict?

Accepted Answer

Escalate the conflict to the executive committee with an analysis of the trade-offs between profitability and sustainability.. The correct action is to escalate the conflict to the executive committee with a trade-off analysis. This situation involves competing strategic objectives—profitability and sustainability—that cannot be resolved solely at the portfolio level. By providing a thorough analysis of the implications, the portfolio manager enables senior leadership to make a decision that balances strategic priorities and maintains portfolio alignment.

Answer

Reject the project outright because it does not meet the sustainability goal.

Answer

Approve the project with a condition that the sponsor finds a way to offset carbon emissions later.

Answer

Recommend the project for approval because profitability is a key strategic objective.

Question 14

A portfolio manager is assessing whether the portfolio is optimally aligned with the organization's strategic objectives after a major market disruption. Which two actions best support realigning the portfolio to the revised strategy? (Choose two.)

Accepted Answer

Re-evaluate each component's contribution to the revised strategic objectives using updated prioritization criteria.. Realignment after a market disruption begins with re-evaluating components against updated strategic objectives and prioritization criteria, then recommending governance-approved adjustments. This sequence grounds decisions in evidence and respects governance authority. Blanket suspension, delegation to component managers, or deferral to the next fiscal year all fail because they bypass systematic assessment or delay necessary strategic response.

Answer

Delegate the realignment decision to each component's project manager to speed up the process.

Answer

Wait until the next fiscal year to realign the portfolio so that budgeting cycles remain undisturbed.

Answer

Immediately suspend all components that were approved before the market disruption.

Question 15

You are the portfolio manager for a pharmaceutical company. Your portfolio includes a promising oncology drug in Phase II trials and a mature cardiovascular drug with declining sales. The CEO announces a new strategic goal to become the leader in rare diseases within five years. The oncology drug has shown unexpected efficacy against a rare sarcoma. You must realign the portfolio to support this new strategy. What is the most appropriate first action to ensure strategic alignment?

Accepted Answer

Conduct a strategic fit assessment of all portfolio components against the new rare disease goal, including the oncology drug's potential in sarcoma.. Strategic alignment begins with understanding how each portfolio component contributes to the new organizational goal. A strategic fit assessment evaluates the oncology drug's potential in rare sarcoma and the cardiovascular drug's ongoing relevance, providing a factual basis for realignment. This approach avoids premature termination or structural fragmentation and ensures decisions are grounded in the portfolio's overall value proposition.

Answer

Immediately terminate the cardiovascular drug component and reallocate all its resources to the oncology drug.

Answer

Request the CEO to clarify whether the rare disease goal supersedes all other strategic objectives before taking any action.

Answer

Create a new portfolio for rare diseases and transfer the oncology drug into it, while leaving the existing portfolio unchanged.
