PfMP Practice Questions 2 — 50 Questions

Question 1

Which TWO of the following are examples of 'strategic components' in a portfolio?

Accepted Answer

A program aimed at market expansion.. In portfolio management, strategic components are initiatives that directly advance the organization's long-term goals and competitive position. Option A is correct because a program aimed at market expansion is a coordinated set of projects and activities designed to enter new markets, which is a classic strategic objective tied to growth and business direction. Option D is correct because a project developing a new product line delivers a new revenue stream and competitive capability, directly supporting the organization's strategic intent. Options B, C, and E are not strategic components: daily office cleaning, monthly team birthday parties, and replacing a lightbulb are routine operational or administrative tasks that maintain day-to-day functioning but do not advance strategic goals, so they belong to operations rather than the portfolio's strategic layer.

Answer

Daily office cleaning tasks.

Answer

Monthly team birthday parties.

Answer

Replacing a lightbulb in the hallway.

Question 2

When should the Portfolio Charter be revisited or revised?

Accepted Answer

When there is a major change in organizational strategy or portfolio scope.. The Portfolio Charter should be revisited when there is a major change in organizational strategy or portfolio scope, because the charter authorizes the portfolio and aligns it with strategic objectives. A significant strategic shift or scope change invalidates the assumptions and boundaries documented in the charter, requiring formal revision and re-approval by governance.

Answer

Whenever a project manager requests more budget.

Answer

When a committee member resigns.

Answer

Only at the start of the fiscal year.

Question 3

You are reviewing the portfolio risk register and notice that a risk related to a key supplier's financial stability has been marked as 'accepted.' Under what circumstances is accepting this risk most appropriate?

Accepted Answer

When the cost of mitigating the risk exceeds the potential impact, and the risk is within the portfolio's risk tolerance.. Accepting a risk is most appropriate when the cost of mitigation exceeds the potential impact and the risk is within the portfolio's risk tolerance. This ensures that the portfolio is not spending more to mitigate than the risk could cost, and that the remaining exposure is acceptable. It is a strategic decision that should be documented and monitored.

Answer

When there are no other options available to address the risk.

Answer

When the supplier has provided a guarantee that they will not go bankrupt.

Answer

When the risk has a low probability of occurring, regardless of its impact.

Question 4

What is the primary metric for tracking the success of a portfolio's 'Value Measurement'?

Accepted Answer

Realization of defined business benefits.. Value Measurement in portfolio management is about determining whether the portfolio is delivering the business benefits it was chartered to produce—revenue growth, cost savings, market share, compliance, or strategic positioning. The primary metric is therefore the realization of defined business benefits against the benefits realization plan, not cost or schedule performance, which are project-level efficiency measures. Budget variance and on-time completion are inputs to value assessment but do not themselves measure value.

Answer

Budget variance percentage.

Answer

Total hours worked.

Answer

Number of projects finished on time.

Question 5

You are the portfolio manager for a financial services firm. A new regulatory requirement mandates that all customer data be stored within the country. Your portfolio includes a project upgrading the CRM system, which currently stores data in a foreign cloud region. The project manager reports that the compliance risk is not in the project risk register because it is considered a portfolio-level concern. What should you do first to ensure this risk is managed appropriately?

Accepted Answer

Update the portfolio risk register to include the regulatory compliance risk, assign an owner, and define response strategies.. The risk affects multiple projects and the portfolio's compliance posture, so it must be captured in the portfolio risk register. This central repository ensures the risk is visible, owned, and addressed with appropriate responses. Project-level management alone would not address cross-project impacts or strategic alignment. The portfolio manager should first ensure the risk is recorded and assigned, then proceed with analysis and response planning.

Answer

Conduct a qualitative risk analysis on the CRM project to determine the probability and impact of the regulatory change.

Answer

Escalate the risk to the PMO and wait for their guidance before taking any action.

Answer

Instruct the project manager to add the risk to the project risk register and manage it locally.

Question 6

You are managing a portfolio where a key stakeholder group is consistently resistant to the portfolio's strategic shifts. Which approach should you take to improve engagement?

Accepted Answer

Conduct a targeted stakeholder analysis to understand the underlying values and motivations of the group.. Resistance to strategic shifts usually stems from unmet interests, fears, or misalignment with the group's values. A targeted stakeholder analysis uncovers the underlying motivations and concerns, enabling the portfolio manager to tailor engagement, communication, and value messaging to address root causes rather than symptoms.

Answer

Limit the group's access to portfolio performance reports to reduce friction.

Answer

Update the portfolio management plan to remove the stakeholder from the engagement list.

Answer

Escalate the resistance to the portfolio sponsor immediately.

Question 7

A project is performing well but the portfolio environment has shifted, making the project's output irrelevant. What is the portfolio manager's next step?

Accepted Answer

Recommend termination of the component.. When a portfolio environment shifts and a component's output is no longer aligned with strategic objectives, the portfolio manager's responsibility is to recommend termination of that component to the portfolio governance board. Portfolio management is fundamentally about maximizing value and strategic alignment, not preserving sunk costs. Recommending termination is the formal mechanism to remove misaligned components and reallocate resources to higher-value initiatives.

Answer

Re-classify the project as a 'support activity'.

Answer

Ask the steering committee to change the portfolio strategy.

Answer

Continue the project to avoid wasting past investments.

Question 8

What role does the 'Portfolio Management Plan' play in performance management?

Accepted Answer

It serves as the foundation for monitoring and controlling the portfolio.. The Portfolio Management Plan is the governing document that defines how the portfolio will be managed, including the processes, metrics, and governance structures for monitoring and controlling portfolio components. It establishes the baseline against which portfolio performance is measured, making it the foundation for ongoing performance management. Without it, there would be no consistent framework for evaluating whether the portfolio is achieving strategic objectives.

Answer

It lists all project tasks.

Answer

It is only used once at the start of the year.

Answer

It replaces project plans.

Question 9

A portfolio manager is leading a quarterly portfolio performance review. The portfolio includes several components that are underperforming. The manager needs to identify which components should be recommended for termination or realignment. Which TWO factors are MOST critical to consider when making this recommendation? (Choose two.)

Accepted Answer

The component's alignment with current strategic objectives.. When deciding whether to terminate or realign a component, the portfolio manager must prioritize strategic alignment and projected financial return. These factors ensure that the portfolio continues to deliver maximum value and supports organizational goals. Other factors like historical CPI, resource count, or manager tenure are either lagging indicators or irrelevant to the strategic decision. The recommendation should be based on forward-looking, value-centric criteria.

Answer

The number of resources currently assigned to the component.

Answer

The component manager's tenure with the organization.

Answer

The component's historical cost performance index (CPI).

Question 10

A portfolio manager discovers that a major program is exceeding its budget due to scope creep. What should be done to restore portfolio performance?

Accepted Answer

Invoke the portfolio change control process to assess the impact on portfolio value.. The portfolio manager must use change control processes to manage scope and impact to the overall portfolio budget.

Answer

Suspend the program until the end of the fiscal year.

Answer

Approve the budget increase to prevent project failure.

Answer

Reduce the budgets of other programs to accommodate this one.

Question 11

You are managing a portfolio with several strategic initiatives. A powerful stakeholder, the CFO, consistently requests detailed financial data on individual components, but this data is not aligned with the portfolio's strategic objectives. Other stakeholders are becoming confused by the CFO's focus on short-term financial metrics. What should you do to engage the CFO effectively while maintaining portfolio alignment?

Accepted Answer

Meet with the CFO to understand the underlying concerns driving the request, and then reframe the financial data within the context of portfolio strategic objectives and long-term value.. Engaging the CFO requires understanding their perspective and then aligning communication with portfolio strategy. By meeting to uncover underlying concerns and reframing financial data in strategic terms, you address the CFO's needs while reinforcing portfolio alignment. This reduces confusion among other stakeholders and fosters a cohesive stakeholder engagement approach.

Answer

Escalate the CFO's behavior to the Portfolio Governance Board, requesting that they intervene and direct the CFO to focus on strategic metrics.

Answer

Ignore the CFO's requests and continue to communicate portfolio value using the established strategic metrics, assuming the CFO will eventually adapt.

Answer

Provide the CFO with the requested financial data to maintain a positive relationship, and separately communicate the strategic alignment to other stakeholders.

Question 12

Which TWO of the following documents are critical for maintaining a well-governed portfolio?

Accepted Answer

Portfolio Management Plan.. The Portfolio Management Plan (D) is critical because it is the governing document that defines how the portfolio is selected, prioritized, balanced, monitored, and adjusted, including governance roles, decision criteria, and reporting cadence. The Portfolio Risk Register (E) is equally critical because it records identified portfolio-level risks, their probability, impact, response strategies, owners, and status, enabling ongoing risk oversight across the portfolio. By contrast, the office lunch menu (A), the portfolio manager's personal diary (B), and the employee vacation calendar (C) are administrative or personal items that do not establish governance, decision-making authority, or risk control for the portfolio.

Answer

Office lunch menu.

Answer

Personal diary of the portfolio manager.

Answer

Employee vacation calendar.

Question 13

What is the primary purpose of 'Portfolio Monitoring and Reporting'?

Accepted Answer

To provide transparency into performance against strategic goals.. Portfolio Monitoring and Reporting is a key process in the PfMP framework that ensures the portfolio remains aligned with organizational strategy. Its primary purpose is to provide transparency into how portfolio components (projects, programs, and operations) are performing against strategic goals, enabling informed decision-making and corrective actions. This transparency allows executives to see whether investments are delivering expected benefits and whether the portfolio mix needs adjustment.

Answer

To justify the portfolio budget.

Answer

To hide project failures from management.

Answer

To keep project managers busy.

Question 14

If a portfolio's performance is consistently below targets, what should the manager do after completing the variance analysis?

Accepted Answer

Present the variance analysis and recommended actions to the governance board.. Presenting the variance analysis and recommended actions to the governance board is correct because portfolio governance boards are the decision-making authority for portfolio-level changes, including rebalancing, terminating components, or adjusting strategic alignment. After completing variance analysis, the portfolio manager's role is to escalate findings with recommendations rather than unilaterally acting. This aligns with PfMP's emphasis on governance, stakeholder engagement, and evidence-based decision-making.

Answer

Create a new Portfolio Management Plan.

Answer

Inform the project managers that they are failing.

Answer

Immediately cut the budget of all low-performing projects.

Question 15

A portfolio manager is reviewing the performance of a portfolio that includes several large programs. The portfolio's strategic objective is to achieve a 15% return on investment (ROI) within three years. One program has a projected ROI of 10%, but it is strategically important for entering a new market that could yield future opportunities. Another program has a projected ROI of 20%, but it is in a mature market with limited growth potential. The portfolio manager must decide how to allocate additional funding to optimize portfolio performance. Which action BEST aligns with portfolio performance management principles?

Accepted Answer

Allocate additional funding to the program with the 10% ROI because it aligns with the strategic objective of entering a new market.. The program with the 10% ROI, while below the portfolio's target, is strategically important for entering a new market that could yield future opportunities. Portfolio performance management emphasizes strategic alignment and long-term value creation over short-term financial returns. By funding this program, the portfolio manager supports the portfolio's strategic objective and positions the organization for future growth, even if immediate ROI is lower. This decision reflects a balanced approach to optimizing portfolio performance.

Answer

Withhold additional funding from both programs and reallocate it to a new program with a higher projected ROI.

Answer

Allocate additional funding to the program with the 20% ROI because it exceeds the portfolio's ROI target.

Answer

Split the additional funding equally between both programs to balance risk and return.

Question 16

You are leading a portfolio risk workshop with project managers. One project manager suggests that since their project is ahead of schedule, they can ignore a medium-probability risk because it won't affect their timeline. How should you respond as the portfolio manager?

Accepted Answer

Explain that the risk must still be evaluated for its potential impact on the entire portfolio.. The correct response is to explain that the risk must still be evaluated for its impact on the entire portfolio. Portfolio risk management requires a holistic view; risks that seem contained within one project can have ripple effects across the portfolio. The portfolio manager must ensure that all risks are assessed for their aggregate impact and managed accordingly.

Answer

Agree, because the project's schedule buffer can absorb any impact.

Answer

Escalate the decision to the project sponsor for their approval.

Answer

Remove the risk from the project's risk register to avoid unnecessary reporting.

Question 17

During a portfolio governance board meeting, the board is reviewing a component that has consistently failed to meet its strategic objectives. The portfolio manager recommends that the component be terminated. However, the component sponsor argues that the component should be given more time because it is aligned with a key strategic initiative. What should the portfolio manager do first to resolve this disagreement?

Accepted Answer

Review the component's performance data and strategic alignment against the portfolio's prioritization criteria.. The portfolio manager's role is to facilitate governance decisions by providing objective data and ensuring alignment with portfolio criteria. Before any decision is made, the portfolio manager should review the component's performance and strategic alignment to inform the governance board. This approach ensures that the decision is based on facts and adheres to the established governance process, rather than being swayed by subjective arguments.

Answer

Recommend that the component be placed on hold pending further analysis by the project team.

Answer

Escalate the decision to the executive sponsor or steering committee for a final ruling.

Answer

Allow the component to continue for another quarter to gather more performance data.

Question 18

Which document is primarily used to track stakeholder expectations, roles, and level of influence?

Accepted Answer

Portfolio Stakeholder Register. The Portfolio Stakeholder Register is the document specifically designed to identify stakeholders and capture their expectations, roles, influence, interest, and engagement requirements at the portfolio level. It is the primary artifact for stakeholder analysis in PfMP's portfolio governance domain. Other portfolio documents address strategy, authorization, or communication, but not stakeholder identification and analysis.

Answer

Portfolio Charter

Answer

Portfolio Strategic Plan

Answer

Communication Management Plan

Question 19

During a portfolio review, you observe that the actual ROI is consistently lower than predicted due to cumulative risk impacts. What is the most logical next step?

Accepted Answer

Re-balance the portfolio by prioritizing projects with higher ROI and lower risk.. When actual ROI consistently falls below predictions due to cumulative risk impacts, the portfolio manager's core responsibility is to rebalance the portfolio — shifting investment toward components with stronger risk-adjusted returns and away from underperformers. This is the portfolio balancing and optimization response, not a budget, target, or restart decision.

Answer

Increase the budget for all projects to improve their output.

Answer

Ask the board to lower the ROI targets for the year.

Answer

Stop all active projects and restart the portfolio planning cycle.

Question 20

A portfolio manager is preparing a portfolio performance report for the Portfolio Governance Board. The report must include metrics that demonstrate how well the portfolio is delivering strategic value. Which TWO of the following are appropriate portfolio-level performance metrics to include? (Choose two.)

Accepted Answer

Benefits realization rate, calculated as the ratio of actual benefits achieved to planned benefits across the portfolio.. The appropriate portfolio-level metrics are benefits realization rate and strategic alignment score because they directly measure how well the portfolio delivers intended benefits and supports strategic objectives. These metrics provide the governance board with a clear view of portfolio value and alignment, enabling informed decisions about resource allocation and component prioritization.

Answer

Average project schedule variance, expressed as a percentage of baseline duration.

Answer

Resource utilization rate, calculated as the percentage of available staff hours billed to portfolio components.

Answer

Number of change requests approved per project, tracked monthly.
