PfMP Practice Test 9 — 10 Questions

Question 1

What is the primary function of the portfolio roadmap?

Accepted Answer

To act as a communication tool for strategic alignment and timeline visualization.. The portfolio roadmap is a strategic communication artifact that visually maps portfolio components against time and strategic objectives, enabling executives and stakeholders to see how investments align with organizational strategy. It is not a project schedule, budget authorization, or audit record.

Answer

To document the results of portfolio audits.

Answer

To serve as a detailed project schedule for team members.

Answer

To authorize individual project budgets.

Question 2

You are leading a portfolio review meeting with executives. One executive consistently interrupts and challenges every data point, derailing the discussion. Other stakeholders are becoming frustrated. What is the BEST approach to manage this stakeholder?

Accepted Answer

Speak with the executive privately after the meeting to understand their concerns and agree on a more constructive way to participate.. The best approach is to speak with the executive privately after the meeting. This allows you to address the behavior without causing public embarrassment, understand any underlying concerns, and agree on a more constructive participation style. It preserves the relationship while improving the effectiveness of future meetings, which is essential for portfolio stakeholder engagement.

Answer

Ignore the interruptions and continue with the presentation, hoping other stakeholders will intervene.

Answer

Ask the executive to leave the meeting if they cannot refrain from interrupting.

Answer

During the meeting, firmly remind the executive of the meeting agenda and ask them to hold questions until the end.

Question 3

Which TWO of the following are legitimate ways to identify stakeholders for a new portfolio?

Accepted Answer

Reviewing the organization chart and project charters.. Option A is correct because reviewing the organization chart reveals formal reporting lines, roles, and departmental ownership, while project charters document sponsors, key participants, and affected parties, making both legitimate sources for identifying portfolio stakeholders. Option B is correct because interviewing senior management and department heads surfaces strategic priorities, informal influencers, and cross-functional dependencies that documents alone may not capture. Option C is wrong because requesting user passwords is a security violation and has nothing to do with stakeholder identification. Option D is wrong because randomly selecting names from the corporate directory is arbitrary and would omit relevant stakeholders while including irrelevant ones. Option E is wrong because deliberately ignoring stakeholders outside finance would exclude legitimate parties affected by the portfolio and undermine stakeholder analysis.

Answer

Asking the IT help desk for everyone's password.

Answer

Listing people randomly from the corporate directory.

Answer

Ignoring stakeholders outside the finance department.

Question 4

Which of the following is a 'pull' communication method?

Accepted Answer

Posting reports to a centralized portfolio portal.. Pull communication places information in a central repository that stakeholders access on their own initiative and schedule. Posting reports to a centralized portfolio portal (B) is the textbook pull method because recipients retrieve the content when they need it, rather than having it pushed to them. This is the standard PMI/PfMP classification for portfolio information distribution.

Answer

Sending a mass email.

Answer

Calling a stakeholder on the phone.

Answer

Holding a project status meeting.

Question 5

When updating the Portfolio Risk Register, which information is most critical to include to ensure stakeholders understand the risk?

Accepted Answer

The potential impact on portfolio strategic goals.. The Portfolio Risk Register should capture risks that could affect the achievement of portfolio strategic goals. Including the potential impact on strategic goals ensures stakeholders understand the risk's significance in terms of portfolio value and alignment, enabling informed decision-making.

Answer

A list of all team members assigned to the risk.

Answer

The date the risk was first identified.

Answer

The name of the project manager associated with the risk.

Question 6

What is the primary goal of the 'portfolio selection' process?

Accepted Answer

To select components that provide the best alignment and value to the organization.. Portfolio selection is the process of choosing components that best align with organizational strategy and deliver the greatest value, given constraints. It uses criteria such as strategic fit, financial return, risk, and resource availability to rank and select candidates. The goal is an optimized portfolio, not a collection of individually appealing projects.

Answer

To select projects that are fun to manage.

Answer

To select the most expensive projects.

Answer

To select the projects with the shortest duration.

Question 7

You are assessing the 'risk-return' profile of your portfolio. What does this mean in the context of strategic alignment?

Accepted Answer

Balancing high-risk/high-reward initiatives with low-risk/low-reward ones to meet strategic objectives.. Risk-return profile in portfolio management means deliberately balancing the portfolio's aggregate risk exposure against expected returns to meet strategic objectives (A). This involves mixing high-risk/high-reward bets (e.g., new market entry) with low-risk/low-reward safe investments (e.g., maintenance) so the portfolio's overall risk is tolerable while still pursuing growth. It is a portfolio-level optimization, not a project-level risk avoidance exercise.

Answer

Only investing in low-cost projects.

Answer

Avoiding all new technology projects.

Answer

Ensuring all projects have zero risk.

Question 8

You are managing a portfolio of IT projects for a healthcare organization. During a portfolio risk review, you identify that three projects rely on the same external vendor for a critical software component. The vendor has recently been acquired by a competitor, and there is a risk that support and licensing terms may change unfavorably. Which action best addresses this portfolio-level risk?

Accepted Answer

Develop a portfolio risk response plan that includes qualifying alternative vendors and renegotiating contracts with the current vendor.. The shared vendor dependency creates a portfolio-level risk that requires a coordinated response. Developing a portfolio risk response plan allows the organization to leverage its collective influence, explore alternative vendors, and renegotiate contracts to secure favorable terms. This approach addresses the risk across all affected projects, ensuring efficiency and consistency. Individual project plans or insurance would not adequately mitigate the systemic nature of this risk.

Answer

Transfer the risk by purchasing insurance that covers vendor-related disruptions.

Answer

Accept the risk and monitor the vendor's actions, taking no proactive steps until an actual issue arises.

Answer

Instruct each project manager to develop a contingency plan for their individual project's dependency on the vendor.

Question 9

During a resource review, you find that one department is consistently over-allocated while another is under-allocated. What is your strategy?

Accepted Answer

Implement cross-departmental resource pooling and leveling.. Cross-departmental resource balancing is a key portfolio management responsibility.

Answer

Force the under-allocated department to take on the other's work without training.

Answer

Let the departments resolve it themselves.

Answer

Cut the projects in the over-allocated department.

Question 10

A project within the portfolio is found to be non-compliant with the organizational data privacy policy. What governance action is required?

Accepted Answer

Suspend the project, assess the risk, and enforce remediation before re-authorizing.. Governance must enforce compliance. The project must be halted until it achieves compliance or is re-planned.

Answer

Ignore the non-compliance as the project is near completion.

Answer

Issue a formal warning to the project team.

Answer

Report the project team to the HR department.
