PfMP Practice Test 6 — 10 Questions

Question 1

Which TWO of the following are examples of 'strategic components' in a portfolio?

Accepted Answer

A program aimed at market expansion.. In portfolio management, strategic components are initiatives that directly advance the organization's long-term goals and competitive position. Option A is correct because a program aimed at market expansion is a coordinated set of projects and activities designed to enter new markets, which is a classic strategic objective tied to growth and business direction. Option D is correct because a project developing a new product line delivers a new revenue stream and competitive capability, directly supporting the organization's strategic intent. Options B, C, and E are not strategic components: daily office cleaning, monthly team birthday parties, and replacing a lightbulb are routine operational or administrative tasks that maintain day-to-day functioning but do not advance strategic goals, so they belong to operations rather than the portfolio's strategic layer.

Answer

Daily office cleaning tasks.

Answer

Monthly team birthday parties.

Answer

Replacing a lightbulb in the hallway.

Question 2

When should the Portfolio Charter be revisited or revised?

Accepted Answer

When there is a major change in organizational strategy or portfolio scope.. The Portfolio Charter should be revisited when there is a major change in organizational strategy or portfolio scope, because the charter authorizes the portfolio and aligns it with strategic objectives. A significant strategic shift or scope change invalidates the assumptions and boundaries documented in the charter, requiring formal revision and re-approval by governance.

Answer

Whenever a project manager requests more budget.

Answer

When a committee member resigns.

Answer

Only at the start of the fiscal year.

Question 3

You are reviewing the portfolio risk register and notice that a risk related to a key supplier's financial stability has been marked as 'accepted.' Under what circumstances is accepting this risk most appropriate?

Accepted Answer

When the cost of mitigating the risk exceeds the potential impact, and the risk is within the portfolio's risk tolerance.. Accepting a risk is most appropriate when the cost of mitigation exceeds the potential impact and the risk is within the portfolio's risk tolerance. This ensures that the portfolio is not spending more to mitigate than the risk could cost, and that the remaining exposure is acceptable. It is a strategic decision that should be documented and monitored.

Answer

When there are no other options available to address the risk.

Answer

When the supplier has provided a guarantee that they will not go bankrupt.

Answer

When the risk has a low probability of occurring, regardless of its impact.

Question 4

What is the primary metric for tracking the success of a portfolio's 'Value Measurement'?

Accepted Answer

Realization of defined business benefits.. Value Measurement in portfolio management is about determining whether the portfolio is delivering the business benefits it was chartered to produce—revenue growth, cost savings, market share, compliance, or strategic positioning. The primary metric is therefore the realization of defined business benefits against the benefits realization plan, not cost or schedule performance, which are project-level efficiency measures. Budget variance and on-time completion are inputs to value assessment but do not themselves measure value.

Answer

Budget variance percentage.

Answer

Total hours worked.

Answer

Number of projects finished on time.

Question 5

You are the portfolio manager for a financial services firm. A new regulatory requirement mandates that all customer data be stored within the country. Your portfolio includes a project upgrading the CRM system, which currently stores data in a foreign cloud region. The project manager reports that the compliance risk is not in the project risk register because it is considered a portfolio-level concern. What should you do first to ensure this risk is managed appropriately?

Accepted Answer

Update the portfolio risk register to include the regulatory compliance risk, assign an owner, and define response strategies.. The risk affects multiple projects and the portfolio's compliance posture, so it must be captured in the portfolio risk register. This central repository ensures the risk is visible, owned, and addressed with appropriate responses. Project-level management alone would not address cross-project impacts or strategic alignment. The portfolio manager should first ensure the risk is recorded and assigned, then proceed with analysis and response planning.

Answer

Conduct a qualitative risk analysis on the CRM project to determine the probability and impact of the regulatory change.

Answer

Escalate the risk to the PMO and wait for their guidance before taking any action.

Answer

Instruct the project manager to add the risk to the project risk register and manage it locally.

Question 6

You are managing a portfolio where a key stakeholder group is consistently resistant to the portfolio's strategic shifts. Which approach should you take to improve engagement?

Accepted Answer

Conduct a targeted stakeholder analysis to understand the underlying values and motivations of the group.. Resistance to strategic shifts usually stems from unmet interests, fears, or misalignment with the group's values. A targeted stakeholder analysis uncovers the underlying motivations and concerns, enabling the portfolio manager to tailor engagement, communication, and value messaging to address root causes rather than symptoms.

Answer

Limit the group's access to portfolio performance reports to reduce friction.

Answer

Update the portfolio management plan to remove the stakeholder from the engagement list.

Answer

Escalate the resistance to the portfolio sponsor immediately.

Question 7

A project is performing well but the portfolio environment has shifted, making the project's output irrelevant. What is the portfolio manager's next step?

Accepted Answer

Recommend termination of the component.. When a portfolio environment shifts and a component's output is no longer aligned with strategic objectives, the portfolio manager's responsibility is to recommend termination of that component to the portfolio governance board. Portfolio management is fundamentally about maximizing value and strategic alignment, not preserving sunk costs. Recommending termination is the formal mechanism to remove misaligned components and reallocate resources to higher-value initiatives.

Answer

Re-classify the project as a 'support activity'.

Answer

Ask the steering committee to change the portfolio strategy.

Answer

Continue the project to avoid wasting past investments.

Question 8

What role does the 'Portfolio Management Plan' play in performance management?

Accepted Answer

It serves as the foundation for monitoring and controlling the portfolio.. The Portfolio Management Plan is the governing document that defines how the portfolio will be managed, including the processes, metrics, and governance structures for monitoring and controlling portfolio components. It establishes the baseline against which portfolio performance is measured, making it the foundation for ongoing performance management. Without it, there would be no consistent framework for evaluating whether the portfolio is achieving strategic objectives.

Answer

It lists all project tasks.

Answer

It is only used once at the start of the year.

Answer

It replaces project plans.

Question 9

A portfolio manager is leading a quarterly portfolio performance review. The portfolio includes several components that are underperforming. The manager needs to identify which components should be recommended for termination or realignment. Which TWO factors are MOST critical to consider when making this recommendation? (Choose two.)

Accepted Answer

The component's alignment with current strategic objectives.. When deciding whether to terminate or realign a component, the portfolio manager must prioritize strategic alignment and projected financial return. These factors ensure that the portfolio continues to deliver maximum value and supports organizational goals. Other factors like historical CPI, resource count, or manager tenure are either lagging indicators or irrelevant to the strategic decision. The recommendation should be based on forward-looking, value-centric criteria.

Answer

The number of resources currently assigned to the component.

Answer

The component manager's tenure with the organization.

Answer

The component's historical cost performance index (CPI).

Question 10

A portfolio manager discovers that a major program is exceeding its budget due to scope creep. What should be done to restore portfolio performance?

Accepted Answer

Invoke the portfolio change control process to assess the impact on portfolio value.. The portfolio manager must use change control processes to manage scope and impact to the overall portfolio budget.

Answer

Suspend the program until the end of the fiscal year.

Answer

Approve the budget increase to prevent project failure.

Answer

Reduce the budgets of other programs to accommodate this one.
