PfMP Practice Test 25 — 15 Questions

Question 1

You are assessing portfolio components for alignment. Which metric is most critical when evaluating a component's contribution to strategy?

Accepted Answer

Strategic value contribution.. Strategic value contribution is the most critical metric when evaluating a portfolio component's alignment, because portfolio management exists to maximize strategic value delivery. Components that do not contribute strategic value should be candidates for reprioritization or termination. Other metrics are secondary operational indicators.

Answer

Number of stakeholders involved.

Answer

Project team size.

Answer

Project schedule variance.

Question 2

An organization shifts its strategy from market growth to cost reduction. What must the portfolio manager do immediately?

Accepted Answer

Evaluate existing components against the new cost-reduction strategy.. When organizational strategy shifts from growth to cost reduction, the portfolio manager must realign the portfolio to the new strategic direction. The immediate action is to evaluate existing components against the new cost-reduction strategy (D) to determine which initiatives still deliver value, which should be terminated, and which need rescoping. Portfolio management exists to ensure components remain aligned with current strategy — a strategy change invalidates prior prioritization decisions.

Answer

Focus on improving project team morale.

Answer

Proceed with existing growth-focused projects.

Answer

Update the office dress code.

Question 3

Which TWO of the following help ensure portfolio alignment with strategy?

Accepted Answer

Periodic portfolio performance reviews.. Option D, periodic portfolio performance reviews, is correct because regularly comparing component performance against strategic objectives lets governance bodies detect drift, rebalance investments, and retire or reprioritize components so the portfolio stays aligned with strategy. Option E, defining explicit strategic alignment criteria for components, is correct because documented criteria (for example, scoring on strategic fit, value contribution, and risk) give a consistent, objective basis for selecting, funding, and continuing only those components that support the organization's goals. The unmarked options do not belong: A, always accepting every project proposal, destroys prioritization and guarantees misalignment by funding work with no strategic fit; B, ignoring project changes, prevents the portfolio from adapting as strategy and conditions evolve; and C, assigning only one person to the entire portfolio, concentrates responsibility without providing the governance, review, or criteria needed to ensure alignment.

Answer

Always accepting every project proposal.

Answer

Ignoring project changes.

Answer

Assigning only one person to the entire portfolio.

Question 4

A Portfolio Manager identifies a high-level risk where the cumulative budget of active projects exceeds the total portfolio funding ceiling. Which action best aligns with Portfolio Risk Management best practices?

Accepted Answer

Re-evaluate the portfolio risk response plan to include a portfolio-level contingency reserve adjustment.. When the cumulative budget of active projects exceeds the portfolio funding ceiling, this is a portfolio-level risk that requires a portfolio-level response. Re-evaluating the portfolio risk response plan to include a contingency reserve adjustment is the correct action because it addresses the risk at the right level of governance and follows the Plan Risk Responses process. Project-level change requests or unilateral strategy changes bypass proper portfolio governance.

Answer

Update the Portfolio Strategic Plan to increase the budget ceiling without further assessment.

Answer

Terminate all projects that are currently over budget to bring the portfolio back into balance.

Answer

Initiate a project-level change request to adjust the budget of each project individually.

Question 5

A portfolio board member asks you to explain how portfolio risk management differs from the risk management performed by the individual program managers in your portfolio. Which statement best describes the portfolio manager's distinctive risk responsibility?

Accepted Answer

The portfolio manager manages risks arising from the aggregation, interdependencies, and strategic alignment of components across the portfolio.. The portfolio manager's distinctive contribution is managing risks that emerge from the portfolio as a whole: aggregation of correlated exposures, interdependencies between components, resource contention, and alignment of component risks with strategic objectives. These risks are invisible or unowned at component level. Owning every component risk, imposing one uniform plan, or limiting scope to financial risk all misstate that responsibility.

Answer

The portfolio manager replaces each program's risk management plan with a single consolidated plan that all components must follow identically.

Answer

The portfolio manager focuses exclusively on financial risks, leaving schedule, technical, and compliance risks entirely to component managers.

Answer

The portfolio manager personally owns and mitigates every risk recorded on the individual program and project risk registers.

Question 6

You are the portfolio manager for a mid-sized insurance company. The executive team has just approved a new strategic objective: 'Achieve top-quartile digital self-service adoption within 18 months.' Your portfolio currently includes 22 components, but none are explicitly focused on digital self-service. According to The Standard for Portfolio Management, what is the most appropriate immediate action?

Accepted Answer

Commission a new portfolio component to build a digital self-service platform, and reallocate resources from lower-priority components.. A new strategic objective requires immediate portfolio alignment. Initiating a dedicated component and reallocating resources ensures the portfolio directly supports the goal. Waiting, spreading features across all components, or changing the strategy to match the current portfolio are all misaligned with portfolio management principles. The correct action is to proactively adjust the portfolio to execute the new strategy.

Answer

Wait for the next annual portfolio review cycle to assess alignment, since the strategic plan was just approved.

Answer

Instruct the project management office to add digital self-service features to all existing components to accelerate adoption.

Answer

Revise the strategic objective to better match the current portfolio composition, since the portfolio is already optimized.

Question 7

You are the portfolio manager for a healthcare portfolio that includes clinical research, IT infrastructure, and patient services components. You are preparing a stakeholder engagement plan. The portfolio has a new CEO who is focused on cost reduction, while the clinical research component has a principal investigator who is focused on innovation and publication. Which TWO actions should you take to align these stakeholders and reduce conflict? (Choose two.)

Accepted Answer

Develop a portfolio communication plan that includes regular joint briefings where cost and innovation trade-offs are presented with data and discussed collaboratively.. Meeting individually with each stakeholder uncovers underlying interests and common ground, while joint data-driven briefings create transparency and collaborative trade-off discussions. Together, these actions align the CEO and principal investigator around portfolio-level objectives, reduce adversarial positioning, and support balanced decision-making. They also build trust and a shared understanding of constraints, which are essential for effective portfolio stakeholder engagement.

Answer

Instruct the clinical research component manager to prioritize cost reduction initiatives over innovation to align with the CEO's directive.

Answer

Escalate the conflict to the portfolio governance board and request a formal decision on which stakeholder's priorities should take precedence.

Answer

Ask the principal investigator to postpone all innovation-related activities until the CEO's cost reduction goals are fully met.

Question 8

A portfolio manager at a healthcare organization is preparing for the quarterly Portfolio Governance Board meeting. Several components have submitted change requests that would alter their alignment with the strategic objective of expanding telemedicine services. The portfolio manager must ensure the board has the right information to make informed decisions. Which action best supports effective portfolio governance in this scenario?

Accepted Answer

Evaluate each change request against the portfolio's strategic objectives and provide a consolidated impact analysis to the board.. Effective portfolio governance requires the portfolio manager to analyze change requests for their impact on strategic objectives and present a consolidated view to the governance board. This enables informed decision-making that prioritizes portfolio value and alignment. Forwarding raw data, making unilateral decisions, or delaying unnecessarily all undermine the board's ability to steer the portfolio strategically.

Answer

Approve the change requests that have the highest individual component ROI and inform the board afterward.

Answer

Delay the change requests until the next annual portfolio review to avoid disrupting the current quarter's plans.

Answer

Forward all change requests directly to the board without analysis to avoid introducing bias.

Question 9

You are the portfolio manager for a healthcare organization. The strategic plan includes a goal to 'improve patient outcomes through personalized medicine.' A proposed component aims to develop a new electronic health record (EHR) module that enhances data analytics for personalized treatment plans. During the intake process, which document should you primarily reference to evaluate this component's strategic alignment?

Accepted Answer

The portfolio strategic plan. The portfolio strategic plan is the definitive document that links the portfolio to organizational strategy. It contains the strategic objectives, priorities, and alignment criteria. During intake, the portfolio manager uses it to assess whether a proposed component supports the strategy. Other documents like the project management plan, business case, or benefits realization plan serve different purposes and are not the primary reference for strategic alignment.

Answer

The business case

Answer

The benefits realization plan

Answer

The project management plan

Question 10

A portfolio manager at a manufacturing company is establishing a new portfolio governance framework. The organization wants to ensure that all components are evaluated consistently and that decisions are transparent. Which element is most critical to include in the governance framework to achieve these goals?

Accepted Answer

A defined set of criteria and weightings for component evaluation and prioritization.. A governance framework requires defined evaluation criteria and weightings to ensure consistent, transparent decision-making across the portfolio. This allows components to be compared objectively and prioritized based on strategic value. Project schedules, stakeholder lists, and lessons learned are supporting artifacts but do not fulfill the core governance need for standardized evaluation.

Answer

A repository of lessons learned from past projects.

Answer

A detailed project schedule for each component.

Answer

A list of all stakeholders involved in each component.

Question 11

You are the portfolio manager for a pharmaceutical R&D portfolio with three drug-development programs. A key contract manufacturer shared audited financials showing a debt covenant breach that will likely trigger restructuring within two quarters, which could halt supply of a critical excipient used by two programs. The programs' risk registers list this supplier only as 'medium likelihood, medium impact.' What should you do FIRST as the portfolio manager?

Accepted Answer

Aggregate the correlated supplier exposure from both programs and raise it to the portfolio risk register with an escalated, portfolio-level rating for board review.. The correct action addresses the defining feature of this scenario: one supplier creating correlated exposure across two programs, which only becomes visible when aggregated at portfolio level. Escalating the aggregated exposure with a portfolio-level rating equips the portfolio board to weigh mitigation options against strategic objectives. Program-level handling, contract termination, or issue-logging all fail to produce that consolidated, decision-ready view.

Answer

Log the covenant breach as an issue in the portfolio issue log and assign the supplier's account manager to report progress monthly.

Answer

Immediately terminate the contract and sole-source the excipient from a new manufacturer to eliminate the risk before restructuring occurs.

Answer

Direct each program manager to update their own risk register and manage the supplier risk within their existing program contingency budgets.

Question 12

You are a new portfolio manager taking over a portfolio that has been running for two years. You discover that the stakeholder engagement plan has not been updated since the portfolio's inception, and several original sponsors have left the organization. What should you do FIRST?

Accepted Answer

Review the existing stakeholder engagement plan and stakeholder register, then update them to reflect current stakeholders and their engagement needs.. The first step is to review the existing stakeholder engagement plan and register, then update them to reflect current stakeholders. This provides historical context, identifies gaps from departed sponsors, and ensures the new portfolio manager understands past engagement strategies. It also creates a foundation for targeted outreach and aligns engagement with the portfolio's current strategic direction, rather than starting blind or discarding useful information.

Answer

Immediately schedule meetings with all current executives to introduce yourself and ask what they expect from the portfolio.

Answer

Ask the portfolio management office to identify all current stakeholders and provide their contact information without reviewing the plan.

Answer

Discard the old stakeholder engagement plan and create a new one from scratch based on your own experience.

Question 13

A portfolio manager is reviewing the performance dashboard for a portfolio of 15 components. The dashboard shows that the portfolio's overall schedule performance index (SPI) is 0.92 and cost performance index (CPI) is 1.05. However, the portfolio's strategic alignment score has dropped from 85% to 70% over the last quarter. The portfolio governance board has requested an explanation and a recommended action. What should the portfolio manager do NEXT?

Accepted Answer

Analyze the components with low strategic alignment scores to determine if they should be rebalanced or terminated.. The significant drop in strategic alignment from 85% to 70% is a critical performance issue that requires immediate attention. While the portfolio's cost and schedule performance are acceptable, strategic alignment is paramount in portfolio management. The portfolio manager should analyze the components with low alignment scores to understand the cause and then recommend rebalancing or termination to the governance board. This ensures the portfolio continues to deliver strategic value and remains optimized.

Answer

Recommend increasing the budget for components with high strategic alignment to compensate for the overall drop.

Answer

Focus on improving the SPI by accelerating schedule performance across all components to bring it closer to 1.0.

Answer

Report that the portfolio is performing well because the CPI is above 1.0 and SPI is close to 1.0.

Question 14

During a quarterly portfolio risk review, you plot each component's risk exposure against its contribution to strategic objectives. One program shows low individual risk exposure but underpins three of the five strategic objectives, while two larger programs with high individual exposure contribute to only one objective each. The portfolio board asks how to prioritize risk response funding. Which portfolio risk management concept should drive your recommendation?

Accepted Answer

Weight each component's risk exposure by its contribution to strategic objectives, then allocate response funding to protect the objectives with the greatest weighted exposure.. Portfolio risk response funding should follow strategic value at risk, not raw component size or administrative convenience. Weighting each component's exposure by how many strategic objectives it supports exposes the disproportionate consequence of the small program and directs mitigation funds where they defend the most strategic intent. Exposure-only ranking, equal allocation, and deferral all misprice that consequence.

Answer

Allocate funding equally across all components so that no program is disadvantaged and each retains its baseline contingency reserve.

Answer

Rank components strictly by their individual risk exposure scores, since the highest exposures represent the greatest threat to portfolio value.

Answer

Defer the decision until each program completes its next risk reassessment, then fund responses in the order the revised registers are submitted.

Question 15

A portfolio manager is evaluating the performance of a portfolio that includes multiple programs and projects. The portfolio's strategic objectives include increasing revenue, improving customer satisfaction, and reducing operational costs. The portfolio manager has identified that two components are underperforming: Program A, which is critical for revenue growth but has a cost overrun of 15%, and Project B, which is aimed at improving customer satisfaction but has a schedule delay of 3 months. The portfolio manager needs to decide on the appropriate actions to optimize portfolio performance. Which TWO actions should the portfolio manager take? (Choose two.)

Accepted Answer

Conduct a comprehensive performance review of Program A and Project B to assess their continued alignment with strategic objectives.. The portfolio manager should first conduct a comprehensive performance review of the underperforming components to assess their alignment with strategic objectives and identify root causes. Additionally, evaluating the impact of their underperformance on the overall portfolio helps quantify the severity and urgency of the issues. These actions enable the portfolio manager to make informed decisions on rebalancing, remediation, or termination, ensuring the portfolio remains optimized for strategic value delivery.

Answer

Recommend to the governance board that both components be placed on hold until additional funding is secured.

Answer

Immediately terminate Program A due to the cost overrun, as it is exceeding budget.

Answer

Reallocate resources from Project B to Program A to address the cost overrun and accelerate revenue growth.
