PfMP Practice Test 15 — 15 Questions

Question 1

When updating the Portfolio Stakeholder Register, what is the most important factor to verify?

Accepted Answer

The stakeholder's current influence and interest level in the portfolio.. The Portfolio Stakeholder Register exists to guide engagement strategy, and the most important factor to verify is each stakeholder's current influence and interest level in the portfolio. These two dimensions drive the engagement approach — high-influence/high-interest stakeholders need active management, while low-influence/low-interest ones need monitoring. Influence and interest are dynamic, so verifying them at each update keeps the engagement plan accurate.

Answer

The number of projects the stakeholder sponsors.

Answer

The salary level of the stakeholder.

Answer

The stakeholder's email address.

Question 2

When performing capacity analysis, you find that the organization lacks the technical expertise required for a high-value strategic initiative. What should you do?

Accepted Answer

Analyze the capability gap and develop a plan for acquisition or training.. When capacity analysis reveals a capability gap, the portfolio manager should analyze the gap and develop a plan to close it through acquisition (hiring, contracting, outsourcing specific skills) or training. This is a structured capacity management response that preserves the strategic initiative while addressing the resource constraint.

Answer

Cancel the strategic initiative.

Answer

Start the project and hope for the best.

Answer

Outsource the entire department.

Question 3

Which document is the primary source for defining how value will be measured across the portfolio?

Accepted Answer

Portfolio Management Plan. The Portfolio Management Plan is the primary document that defines how value will be measured across the portfolio. It integrates all subsidiary plans, including the value management approach, and specifies the metrics, processes, and governance for measuring portfolio value. The Portfolio Strategic Plan sets the strategic direction but does not detail measurement methods; the Portfolio Charter authorizes the portfolio but does not define measurement; and the Portfolio Roadmap shows the timeline of components but not how value is measured.

Answer

Portfolio Strategic Plan

Answer

Portfolio Charter

Answer

Portfolio Roadmap

Question 4

A portfolio manager is using 'Portfolio Balancing' to ensure the right mix of projects. What is the outcome of a successful balance?

Accepted Answer

Maximization of value while staying within constraints.. Portfolio Balancing aims to achieve the optimal mix of components to maximize value while respecting constraints such as budget, resources, and risk. The outcome is a balanced portfolio that aligns with strategic objectives and delivers the highest possible value within those constraints.

Answer

Elimination of all high-risk projects.

Answer

All projects have the same budget and timeline.

Answer

Uniform resource utilization across all departments.

Question 5

Which technique is most effective for visualizing the level of interest and influence of various stakeholders?

Accepted Answer

Power/Interest Grid. The Power/Interest Grid (also called the Power/Interest matrix or Mendelow's matrix) plots stakeholders on two axes — power/influence and interest — producing four quadrants that dictate engagement strategy: manage closely, keep satisfied, keep informed, and monitor. It is the standard stakeholder analysis tool for visualizing relative influence and interest.

Answer

WBS (Work Breakdown Structure)

Answer

SWOT Analysis

Answer

Risk Register

Question 6

What is the primary role of the Portfolio Manager regarding risk?

Accepted Answer

To establish and oversee the portfolio risk management process.. The portfolio manager's primary risk role is to establish and oversee the portfolio risk management process, ensuring that risk is identified, assessed, prioritized, and managed consistently across all components. This includes defining risk appetite, aggregating component risks into portfolio-level exposure, and reporting to governance bodies. The portfolio manager does not personally manage every project risk but provides the framework and oversight that enables consistent risk management.

Answer

To hide risks from the board until they are solved.

Answer

To write the detailed task plan for every project.

Answer

To fix every issue on every project personally.

Question 7

Which TWO items are typically included in the Portfolio Governance Plan?

Accepted Answer

Defined decision-making thresholds and escalation paths.. Option D is correct because a Portfolio Governance Plan must specify defined decision-making thresholds and escalation paths, establishing who can approve what (e.g., budget or scope changes within set limits) and how issues are escalated to higher authority when they exceed those limits. Option E is correct because the plan also prescribes the frequency and format of governance reviews, such as monthly portfolio board meetings with standardized status reports, ensuring consistent oversight and accountability. Options A, B, and C do not belong: coding languages are a technical/development concern rather than a governance artifact, a detailed three-year project schedule is a planning/scheduling deliverable, and the project manager's personal bank account details are irrelevant and inappropriate for any governance document.

Answer

The specific coding languages for the project.

Answer

The detailed project schedule for the next three years.

Answer

The personal bank account details of the project manager.

Question 8

What is the main goal of portfolio governance audits?

Accepted Answer

To verify compliance with the Portfolio Governance Plan and identify process improvements.. Portfolio governance audits evaluate whether portfolio management activities comply with the organization's Portfolio Governance Plan and identify opportunities to improve governance processes. They provide assurance that decision-making, prioritization, and oversight mechanisms are functioning as intended. The goal is compliance verification and continuous improvement, not personnel or budgetary actions.

Answer

To fire underperforming project managers.

Answer

To assign new tasks to the team.

Answer

To increase the budget of the projects.

Question 9

During a governance audit, it is found that project managers are not using the standardized reporting templates defined in the Portfolio Governance Plan. What is the best action?

Accepted Answer

Investigate the root cause of non-compliance and revise the process or training as needed.. Governance compliance requires adherence to defined processes; identifying the root cause allows for systemic improvement.

Answer

Sanction the project managers for non-compliance.

Answer

Manually update all reports to comply with the standard.

Answer

Ignore the finding if the projects are still achieving their KPIs.

Question 10

Which THREE of the following are key indicators that stakeholder engagement is effective?

Accepted Answer

Stakeholders are actively contributing to portfolio decisions.. Effective stakeholder engagement in portfolio management is demonstrated when stakeholders are actively contributing to portfolio decisions (A), because participation in prioritization, trade-off, and investment choices shows they are genuinely involved rather than merely informed. Stakeholders understanding the portfolio's strategic value (B) is also a key indicator, since engagement succeeds when stakeholders can connect portfolio components to organizational strategy and support alignment. Concerns being raised and addressed in a timely manner (C) indicates healthy two-way communication and trust, allowing issues to surface early and be resolved before they escalate. Options D and E are not valid indicators: unanimous agreement with every decision is unrealistic and can signal disengagement or avoidance of constructive challenge, while a high volume of emails measures activity, not engagement quality or outcomes.

Answer

All stakeholders agree with every decision.

Answer

The number of emails sent is very high.

Question 11

What is the purpose of the 'Portfolio Roadmap'?

Accepted Answer

To provide a high-level timeline of when strategic benefits will be delivered.. The Portfolio Roadmap provides a high-level, time-based view of when strategic benefits from portfolio components will be delivered, aligning component timelines with organizational strategy. It is not a detailed schedule but a strategic communication tool showing benefit realization over time. This distinguishes it from project schedules or financial audit trails.

Answer

To list the office holiday schedule.

Answer

To track daily task assignments.

Answer

To serve as an audit trail for project expenses.

Question 12

Which THREE of the following represent effective portfolio governance practices?

Accepted Answer

Regular portfolio review meetings.. Regular portfolio review meetings (C) are an effective governance practice because they provide a recurring, structured forum where the portfolio's projects, programs, and investments are assessed against strategic objectives, enabling timely rebalancing, prioritization, and go/no-go decisions. Defined portfolio performance metrics (D) are essential because governance requires objective, measurable criteria — such as ROI, NPV, cost variance, schedule variance, and benefit realization — to evaluate and compare initiatives consistently. Clearly defined roles and responsibilities (E) are also correct because governance depends on accountability, so specifying who owns decisions (e.g., portfolio board, PMO, project managers, sponsors) prevents gaps and conflicts in oversight. Option A is not effective governance because letting each project manager independently set their own goals fragments alignment with organizational strategy and undermines centralized portfolio prioritization. Option B is not effective governance because secret, undocumented decision-making destroys transparency, auditability, and stakeholder trust, which are core governance requirements.

Answer

Allowing each project manager to set their own goals.

Answer

Making all decisions in secret without documentation.

Question 13

During a portfolio review, you identify that two strategic initiatives are competing for the same critical resource pool, resulting in a project delay. Which action aligns with effective portfolio resource management?

Accepted Answer

Evaluate the strategic priority of both initiatives and reallocate resources accordingly.. Effective portfolio resource management requires evaluating the strategic priority of competing initiatives and reallocating resources to the one that best aligns with organizational strategy. This ensures resources flow to the highest-value work, which is the core purpose of portfolio management.

Answer

Allocate resources to the project with the earlier deadline.

Answer

Request additional budget to hire temporary contractors for both projects.

Answer

Require both project managers to negotiate a resolution independently.

Question 14

Which document is updated when a project is closed within a portfolio?

Accepted Answer

The Portfolio Roadmap.. The Portfolio Roadmap is a dynamic document that provides a timeline view of portfolio components, including projects, programs, and other initiatives. When a project is closed, the roadmap must be updated to reflect the change in the portfolio's composition, ensuring that stakeholders have an accurate view of ongoing and planned work. This update is essential for maintaining alignment with strategic objectives and resource planning.

Answer

The Project Charter.

Answer

The Corporate Strategic Plan.

Answer

The Human Resources handbook.

Question 15

Which TWO of the following are ways to improve stakeholder engagement in portfolio management?

Accepted Answer

Providing regular, transparent reporting.. Option A (Providing regular, transparent reporting) is correct because consistent, honest reporting keeps stakeholders informed of portfolio performance, risks, and changes, which builds trust and allows timely feedback and alignment with strategic objectives. Option D (Including stakeholders in portfolio reviews) is correct because involving stakeholders directly in review sessions gives them a voice in prioritization, decision-making, and governance, which increases their ownership and commitment to portfolio outcomes. The unmarked options do not belong: Option B (Avoiding all communication until the project is finished) and Option E (Hiding all problems from them) both destroy trust and prevent early issue resolution, while Option C (Only speaking to them once a year) provides far too infrequent interaction to sustain meaningful engagement.

Answer

Avoiding all communication until the project is finished.

Answer

Only speaking to them once a year.

Answer

Hiding all problems from them.
