SSM Defining the Scrum Master / Team Coach Role Practice Test 2 — 15 Questions

Question 1

What is the primary focus of the Scrum Master when coaching a newly formed Agile Team in a SAFe enterprise?

Accepted Answer

Establishing foundational team norms, fostering psychological safety, and coaching the group toward effective self-organization.. Newly formed Agile Teams require intensive foundational coaching on Agile principles, team norms, and self-organization to establish high performance. The Scrum Master focuses on building psychological safety, establishing working agreements, and ensuring clear understanding of built-in quality practices to enable future delivery success.

Answer

Maximizing individual billable hours and enforcing strict time tracking for every hour spent on functional tasks.

Answer

Writing all the user stories and acceptance criteria on behalf of the Product Owner to accelerate backlog grooming sessions.

Answer

Reporting daily individual productivity metrics directly to executive leadership to justify the team's funding.

Question 2

During the Iteration Retrospective, an Agile Team expresses frustration that management frequently bypasses the Product Owner to assign urgent tasks directly to developers. How should the Scrum Master address this impediment?

Accepted Answer

Coach management on the single-voice principle of the Product Owner role and redirect all external requests through formal backlog refinement.. The Scrum Master acts as an organizational coach and protector by establishing boundaries with management to prevent unauthorized work disruption. By reinforcing the Product Owner's role as the single voice of authority for backlog prioritization, the Scrum Master restores order and transparency to the team's workflow.

Answer

Accept the management instructions as mandatory directives and force the Product Owner to update the backlog to match.

Answer

Escalate the managers to the human resources department for disciplinary action and demand their immediate removal from the project.

Answer

Instruct the developers to work extra hours to complete both the official iteration backlog items and the unplanned management tasks.

Question 3

A SAFe Scrum Master observes that the team frequently fails to meet their Iteration goals because they take on too many Stories that are not fully understood. What is the most effective way for the Scrum Master to coach the team in this situation?

Accepted Answer

Facilitate a deep-dive session into estimation techniques and the importance of Backlog Refinement.. The Scrum Master serves as a coach for the team, helping them understand and apply Lean-Agile values. By facilitating estimation techniques like Planning Poker and ensuring the definition of ready is met, the Scrum Master ensures the team does not overcommit based on historical velocity. This protects predictability and fosters a sustainable pace, which is essential for maintaining long-term productivity and quality.

Answer

Instruct the Product Owner to stop adding Stories to the Iteration Backlog until the current work is finished.

Answer

Reduce the team's available capacity for the next three Iterations to ensure they have enough buffer time.

Answer

Assign the most complex Stories to the most senior developers to ensure they are completed on time.

Question 4

Refer to the exhibit. As the Scrum Master for Blue-Squad, which action should you prioritize during the next Team Sync based on the current JSON status report?

Accepted Answer

Facilitate a discussion on how to clear the blocked items and reduce the current WIP.. According to the exhibit, the team is significantly exceeding its WIP limit and has multiple blocked items, which directly correlates with the high average cycle time. A key responsibility of the Scrum Master is to facilitate flow by ensuring WIP limits are respected and impediments are addressed immediately. This prevents a buildup of work that delays the feedback loop and delivery.

Answer

Encourage the team to pull in one more Story to ensure they meet their velocity targets.

Answer

Request the System Architect to redesign the solution to reduce the complexity of the Stories.

Answer

Update the WIP limit in the configuration to 8 to reflect the team's actual current capacity.

Question 5

During PI Planning, a Scrum Master notices that their team is not identifying any dependencies on other teams, despite working on a complex multi-team Feature. What should the Scrum Master do?

Accepted Answer

Ask probing questions about how the team's work interacts with other components of the system.. In SAFe, the Scrum Master plays a critical role during PI Planning by facilitating the identification of dependencies and risks. Cross-team coordination is vital for the success of the Agile Release Train. By prompting the team to look beyond their own backlog, the Scrum Master ensures that the Program Board accurately reflects the reality of the delivery plan.

Answer

Contact the Release Train Engineer to have them review the team's plan for missing dependencies.

Answer

Wait until the Draft Plan Review to see if other teams identify dependencies on your team.

Answer

Document the lack of dependencies as a 'Risk' on the ROAM board for the train to manage.

Question 6

How does the Scrum Master support the Product Owner (PO) during the preparation for PI Planning?

Accepted Answer

By ensuring the Team Backlog is refined and that the team understands the upcoming priorities.. The Scrum Master and Product Owner have a symbiotic relationship. While the PO focuses on content and value, the Scrum Master ensures the process is followed and the backlog is healthy. Supporting the PO in refinement and ensuring the team is prepared helps the entire Agile Release Train have a more successful and efficient planning event.

Answer

By writing the technical acceptance criteria for all the Features in the Program Backlog.

Answer

By selecting the Business Value scores for the team's PI Objectives before the event starts.

Answer

By acting as the primary point of contact for all stakeholder requests to keep the PO focused.

Question 7

What is the primary purpose of the Scrum Master facilitating the Team Sync (Daily Stand-up) in SAFe?

Accepted Answer

To allow the team to synchronize their work and identify any new impediments.. The Team Sync is a key event for synchronization and alignment. While it traditionally answers the three questions, its primary SAFe purpose is to allow the team to coordinate their efforts, identify impediments, and adjust their plan to ensure they meet the Iteration goals. It is a meeting for the team, facilitated by the Scrum Master.

Answer

To provide a detailed status report to the Product Owner and the Scrum Master.

Answer

To assign new tasks to team members based on their current progress and skill sets.

Answer

To review the technical design of the current Story to ensure it meets the definition of done.

Question 8

A team is struggling to implement 'Built-in Quality' and frequently has a high number of defects at the end of an Iteration. How can the Scrum Master best help?

Accepted Answer

Encourage the team to adopt Test-Driven Development (TDD) and Pair Programming.. Built-in Quality is a core SAFe principle. The Scrum Master supports this by coaching the team on technical practices like Test-First, Continuous Integration, and Pair Work. By facilitating the adoption of these practices, the Scrum Master helps the team reduce rework and ensure that quality is considered throughout the development process, not just at the end.

Answer

Suggest the team adds a 'Quality Assurance' phase at the end of each Iteration to catch bugs.

Answer

Ask the Product Owner to lower the acceptance criteria so that more Stories can pass testing.

Answer

Hire a dedicated tester for the team to take over all the validation and verification work.

Question 9

A team has been using Scrum for several months but still struggles with high variability in their velocity. How should the Scrum Master coach the team to improve predictability?

Accepted Answer

Help the team break down User Stories into smaller, more uniform pieces of work.. Variability in velocity often stems from inconsistent story sizing or a lack of disciplined refinement. The Scrum Master should coach the team on breaking down stories into smaller, more manageable pieces and ensuring they meet the 'Definition of Ready.' Small, consistent story sizes lead to a more stable flow and more predictable delivery patterns.

Answer

Encourage the team to work overtime during the final week of the Iteration to meet their goals.

Answer

Request that the Product Owner only brings technical stories to the team for the next two Iterations.

Answer

Change the team's estimation unit from Story Points to ideal developer hours.

Question 10

Which role on the Agile Release Train does the Scrum Master collaborate with most closely to resolve cross-team impediments?

Accepted Answer

The Release Train Engineer (RTE), who facilitates the ART and removes program-level obstacles.. The Release Train Engineer (RTE) is the 'Chief Scrum Master' for the ART. When a Scrum Master identifies an impediment that is outside the team's control or involves multiple teams, they work with the RTE to escalate and resolve it. This collaboration ensures that the train's overall flow is maintained and that systemic issues are addressed.

Answer

The System Architect, to ensure the technical solution is robust enough to handle the blocker.

Answer

The Product Manager, to reprioritize the Feature so the impediment is no longer relevant.

Answer

The Business Owner, to gain the necessary funding to hire more resources for the team.

Question 11

Priya is the Scrum Master / Team Coach for the Payments Agile Team in a SAFe ART. During a mid-Iteration check-in, she notices that the team's Iteration Burndown is trending nearly flat while the team reports being 'very busy.' When she asks about the flow of work, several members describe being pulled into unplanned production support, ad hoc requests from the System Architect, and a compliance audit. No one has updated the team board or raised the issue in the Team Sync. What should Priya do first to fulfill her role as Scrum Master / Team Coach?

Accepted Answer

Facilitate a team discussion to make the unplanned work visible on the team board, quantify its capacity impact, and help the team decide how to protect the Iteration Goal.. The Scrum Master / Team Coach serves the team by helping it make work and impediments visible, then supporting the team in deciding how to respond. Unplanned work that is invisible on the board distorts the team's understanding of capacity and flow. Surfacing it lets the team quantify the impact, involve the Product Owner in scope trade-offs, and decide whether to raise a systemic impediment. Escalating, gatekeeping, or extending the Iteration all bypass the team's self-management.

Answer

Escalate the unplanned work to the Release Train Engineer and ask that the System Architect stop contacting the team directly.

Answer

Instruct the team to stop accepting any work that is not on the Iteration Backlog and personally turn away the System Architect and audit requests.

Answer

Extend the Iteration by one week so the team can complete both the planned Stories and the unplanned support work without renegotiating scope.

Question 12

Marcus is the Scrum Master / Team Coach for the Identity Agile Team. At the ART's Inspect and Adapt, the team's problem-solving workshop reveals that their Stories frequently fail to meet the Definition of Done because testing is squeezed into the last two days of the Iteration. The developers say they cannot test earlier because the test environment is unstable, and the testers say they cannot plan earlier because Stories arrive late. The team agrees the root cause is a handoff-based workflow. Which action best reflects the Scrum Master / Team Coach role in improving this systemic issue?

Accepted Answer

Coach the team to slice Stories smaller, pair developers and testers earlier, and use the team's working agreements to enforce a shared Definition of Done from the first day of the Iteration.. The Scrum Master / Team Coach helps the team improve its system of work rather than fixing symptoms. The handoff-based workflow is the root cause, so the effective action is to coach changes in how work is sliced, when testers engage, and how the Definition of Done is applied. This keeps ownership with the team and aligns with SAFe's built-in quality and small-batch flow principles. Owning the environment fix, adding a hardening Iteration, or creating a testing gate all leave the root cause intact.

Answer

Recommend that the team add a hardening Iteration before the PI System Demo so testing has dedicated time without changing the workflow.

Answer

Take ownership of the test environment stabilization by working with the System Team and report status back to the team each day.

Answer

Ask the Product Owner to stop accepting Stories into the Iteration until the testers confirm they have capacity to test them all.

Question 13

An Agile Team is consistently able to meet its Iteration Goals, but the team's Product Owner complains that the team is not delivering the highest business value each Iteration. The team's backlog is groomed and stories are well-defined. As the Scrum Master / Team Coach, what is the most effective first step to address this?

Accepted Answer

Facilitate a session with the Product Owner and team to review the team backlog ordering and ensure it reflects the latest business priorities.. The Scrum Master / Team Coach is a servant leader who facilitates the team's progress. When the team meets goals but delivers low value, the likely cause is backlog ordering. Facilitating a joint review with the Product Owner and team ensures alignment on priorities without disrupting the Iteration. This approach respects the Product Owner's role while fostering collaboration.

Answer

Instruct the team to stop working on their current Iteration backlog and immediately re-plan the remaining work to focus on higher-value items.

Answer

Ask the Product Owner to reprioritize the team backlog without involving the team, since the Product Owner owns backlog ordering.

Answer

Escalate the issue to the Release Train Engineer, as the Product Owner is ultimately responsible for value delivery.

Question 14

A SAFe Scrum Master / Team Coach notices that the team's Product Owner frequently makes technical decisions during Iteration Planning, such as choosing database schemas, while developers stay silent. The team's velocity has dropped because the PO's decisions often require rework. What is the most appropriate action for the Scrum Master / Team Coach?

Accepted Answer

Privately coach the Product Owner on avoiding technical decisions and help the team establish clear decision boundaries.. The Scrum Master / Team Coach is a servant leader who coaches the team and PO on their respective roles. Privately coaching the PO on focusing on value and helping the team clarify technical decision boundaries directly addresses the root cause. It respects the PO's role while empowering developers, and avoids public embarrassment or premature escalation.

Answer

During the next Iteration Planning, publicly remind the Product Owner that technical decisions belong to the developers.

Answer

Escalate the issue to the Release Train Engineer and ask them to instruct the Product Owner to stop making technical decisions.

Answer

Ask the developers to challenge the Product Owner's technical decisions during planning to assert their expertise.

Question 15

Accepted Answer

Coach the team to break down Features into Stories and define clear Iteration Goals before finalizing PI Objectives.. The Scrum Master / Team Coach supports PI Planning by coaching the team on breaking down work and defining Iteration Goals, and by facilitating dependency identification with other teams. These actions build the team's capability and ensure alignment with the ART, while keeping ownership with the team.

Answer

Delay dependency mapping until after PI Planning to avoid disrupting the team's flow during the event.

Answer

Instruct the Product Owner to write the PI Objectives on behalf of the team to save time.

Answer

Take over the team's planning session to ensure the PI Objectives are aligned with the portfolio strategy.
